Intent-Driven Engineering: By The Numbers
I built a $2.5M platform in 80 hours using GenAI tools. Here's what the numbers actually say about productivity, cost, and what happens when you stop pretending software takes as long as it used to.

I finished building a multi-tenant SaaS platform in 80 hours.
Not a prototype. Not a proof of concept. A production-ready application with 401 TypeScript files, 51 API endpoints, 48 database migrations, real-time WebSocket updates, four LLM provider integrations, and Row Level Security that would make a compliance officer smile.
When I ran the numbers, the valuation came out to $1.2M-$2.5M. A human team doing the same work? $850k-$1.4M in development costs. 18-24 months. Eight people.
I did it alone. In four weeks. Nights and weekends.
The gap between those numbers isn’t rounding error. It’s a different category of possible.
The Part Where I Sound Insane
Let me state this clearly so you can decide if you want to keep reading:
Using Claude Code and Cursor, I delivered in 80 hours what would traditionally require a team of eight people working for 18-24 months. The productivity multiplier isn’t 2x or 5x. It’s 48-64x.
That number makes me uncomfortable to write. It sounds like marketing copy. Like the kind of thing someone says right before their demo fails or their production app catches fire.
But I ran the numbers three different ways. Conservative estimate: 48x. Base case: 56x. Aggressive: 64x.
The gap is real. And if you’re still building software the old way, you’re not competing on execution anymore. You’re competing on ignorance of what’s now possible.
What 80 Hours Actually Built
Let me show you the receipts.
The Application (AIQ Platform):
- 401 TypeScript/TSX files (application code, not generated boilerplate)
- 51 serverless API endpoints (Supabase Functions)
- 48 database migrations (Supabase PostgreSQL)
- 22+ database tables with Row Level Security policies
- 40+ test files (unit, integration, E2E with Playwright)
- 580+ source files total (excluding node_modules)
- 1 pg_boss long-running process & queuing service
The Architecture:
- Multi-tenant SaaS (production-ready, not a toy)
- Real-time WebSocket updates (<100ms latency)
- Advanced TypeScript patterns (
ServiceResult<T>, strict mode enforced) - Four LLM provider integrations (Claude, GPT-4, Gemini, Perplexity)
- Complex data modeling (multi-dimensional AEO scoring framework)
The Business Assets:
- Complete go-to-market strategy (14 documents)
- Market research & competitive analysis (including red team validation)
- Financial modeling (service offering: $475k-$1.45M per engagement)
- Sales playbooks & objection handling
- Technical documentation
Feature Completeness: 80-85%
Not vaporware. Not a prototype with duct tape. Production-ready, deployable, revenue-generating software.
The Traditional Math
I didn’t want to guess at the human team numbers. So I built it out properly.
Team Composition (Conservative Estimate):
- 1 Senior Full-Stack Engineer (Lead): $180k (2,400 hours)
- 1 Mid-Level Full-Stack Engineer: $120k (2,000 hours)
- 1 Frontend Specialist: $88k (1,600 hours)
- 1 Backend/API Specialist: $100k (1,600 hours)
- 1 Product Owner (50% allocation): $52k (800 hours)
- 1 UX/UI Designer (40% allocation): $30k (600 hours)
- 1 QA Engineer (40% allocation): $36k (800 hours)
- 1 DevOps Engineer (25% allocation): $28k (400 hours)
Total Team Cost: $634k (base salaries) With Overhead (20%): $761k With Risk Buffer (20%): $913k Total Hours: 10,200 hours
Timeline:
- Phase 1: Foundation (4-6 months) - Architecture, auth, LLM integration
- Phase 2: Core Features (6-8 months) - Query engine, citations, real-time updates
- Phase 3: Intelligence Layer (4-6 months) - AEO scoring, competitive analysis

Total Timeline: 18-24 months
That’s the baseline. Now here’s what I actually did.
The Solo + GenAI Numbers
Time Invested: 80 hours over 4 weeks (nights and weekends) Cost Invested: ~$50k (my time at consulting rates, though it was nights/weekends so “free”) Tools Used: Claude Code, Cursor, Supabase, Vercel Team Size: 1 (me)
Productivity Calculation:
Traditional team: 10,200 hours for 100% feature complete Adjusted for 80-85% complete: ~8,160-8,670 hours My time investment: 80 hours
Multiplier: 102-108x vs. the blended team rate
But that’s not fair. That compares me against the average of senior, mid-level, and junior contributors. Let’s compare apples to apples.
Senior developer output:
- Traditional: ~200-400 lines of production code per month (post-review, deployed)
- ~0.08-0.1 files per hour (accounting for meetings, planning, code review, testing)
My output with GenAI:
- 401 files in 80 hours = 5 files/hour
- 51 APIs in 80 hours = 0.64 APIs/hour
- 48 migrations in 80 hours = 0.6 migrations/hour
Productivity vs. senior solo developer: 48-64x
That’s the conservative number. The one that accounts for the fact that I’m measuring myself against top-tier individual contributor output, not blended team averages.
The Uncomfortable Question
Here’s where I start questioning my own math.
Is this real? Or did I skip something important?
Let me check:
TypeScript Strict Mode: Enabled. No cheating with any types.
Test Coverage: 40+ test files (unit, integration, E2E).
Security: Row Level Security on all tables. Proper auth flows.
Error Handling: ServiceResult<T> pattern enforced across the codebase.
Production Deployment: Live on Vercel. Database on Supabase. Works.
Code Quality: Passes all linters. No build errors. TypeScript compilation clean.
I didn’t skip quality. I didn’t take shortcuts. The code is good.
So how?
What Actually Happened
Let me show you what 80 hours looks like when you’re working with GenAI.
Hour 1-10: Foundation
- Set up Next.js project with TypeScript
- Configure Supabase (database, auth, RLS)
- Set up Tailwind CSS with custom design system
- Configure Vercel deployment
- Create initial database schema
Traditional estimate: 2-3 weeks (80-120 hours for a team) My time: 10 hours
Hour 11-25: Core Data Models
- Design multi-dimensional AEO scoring schema
- Build query execution engine
- Create citation tracking system
- Implement cost tracking
- Set up real-time WebSocket updates
Traditional estimate: 6-8 weeks (240-320 hours for a team) My time: 15 hours
Hour 26-50: Intelligence Layer

- Content gap detection

Traditional estimate: 8-12 weeks (320-480 hours for a team) My time: 25 hours
Hour 51-70: UI & UX

Traditional estimate: 6-8 weeks (240-320 hours for a team) My time: 20 hours
Hour 71-80: Polish & Production

Traditional estimate: 4-6 weeks (160-240 hours for a team) My time: 10 hours
Total Traditional Estimate: 1,040-1,480 hours (26-37 weeks for a team of 4) My Actual Time: 80 hours (4 weeks, nights/weekends)
Multiplier: 13-18.5x vs. a focused 4-person team
But here’s the thing: I didn’t have meetings. I didn’t have code reviews. I didn’t have merge conflicts. I didn’t have communication overhead.
And I had Claude Code writing entire files from intent.
The GenAI Advantage
Let me be specific about what changed.
Old Way (Traditional Development):
- Write spec
- Design data model
- Write schema migration
- Write API endpoint

New Way (Intent-Driven with GenAI):

That’s not hyperbole. Here’s a real example:
Intent: “Create a real-time query execution system that streams results from multiple LLM providers, tracks token usage, parses citations from responses, calculates cost per query, and updates the UI with <100ms latency.”
Claude Code Output (30 minutes):

That’s the multiplier. Not 2x. Not 5x. 40-60x for specific features.
The Strategic Assets (The Part Everyone Misses)
Here’s what people don’t talk about when they talk about GenAI development:
It’s not just code.
What Else Got Built in Those 80 Hours:

None of that is “code.” All of it got built in parallel because I was working with GenAI tools that could context-switch instantly.
Traditional teams separate these functions. You have developers building the product while consultants build the GTM strategy. You have architects designing systems while product people validate market fit.
I did it all. At the same time. Because the bottleneck wasn’t implementation—it was intent.
The Valuation Math
When I ran the numbers, here’s where it landed:
Asset-Based Valuation:
- Codebase replacement cost: $652k
- Intellectual property (AEO scoring methodology): $100k-$300k
- Strategic assets (GTM, market research): $550k-$1.2M
- Total: $1.3M-$2.15M
Market-Based Valuation:
- Comparable: Profound AI ($58.5M raised, monitoring-only, fewer features)
- AIQ positioning: More features, service-enabled, production-ready
- Adjusted for pre-revenue, 80-85% complete: $1.2M-$2.5M
Income-Based Valuation (Post-Revenue):
- Year 1 potential: 5-8 engagements × $500k-$1M = $2.5M-$8M revenue
- Net profit (32% margin): $800k-$2.56M
- SaaS multiplier (3-5x profit): $2.4M-$12.8M
Current State (Pre-Revenue, 80-85% Complete): $1.2M-$2.5M
Conservative Valuation: $2M-$2.5M
The ROI That Doesn’t Make Sense
Let’s compare investments:
Solo + GenAI:
- Time: 80 hours (nights/weekends)
- Cost: ~$50k (opportunity cost at consulting rates)
- Value created: $2M-$2.5M
- ROI: 40-50x
Human Team:
- Time: 18-24 months (10,200 hours)
- Cost: $850k-$1.4M
- Value created: $2M-$2.5M (same endpoint)
- ROI: 1.4-2.9x
The solo approach is 20-35x more efficient from an ROI perspective.
And here’s the part that really doesn’t make sense: The human team timeline (18-24 months) puts you outside the strategic arbitrage window.
The strategy docs identified a 24-month window before AEO becomes commoditized. A human team barely makes it. Solo + GenAI? I’m in market 18-24 months earlier.
First-mover advantage: Priceless. Actual value: $500k-$2M (early market share, case studies, brand positioning)
What I’m Still Figuring Out
Here’s where I start questioning everything.
Question 1: Is This Reproducible?
Was this a fluke? Am I just good at working with GenAI? Or can anyone do this?
I don’t know yet. I’ve only got one data point: me, this project, 80 hours.
But I didn’t do anything magical. I described intent. Claude Code wrote implementations. I reviewed, tested, deployed. That’s it.
If the process is that simple, it should be reproducible. But I haven’t tested that yet.
Question 2: What About the Missing 15-20%?
The platform is 80-85% feature complete. What about the remaining 15-20%?
Traditionally, that last 20% takes 80% of the time. Polishing. Edge cases. Production hardening. The unsexy work.
Does the GenAI multiplier hold for that? Or does it collapse when you’re dealing with subtle UX issues and weird edge cases?
I don’t know. I haven’t finished yet.
Question 3: What About Maintenance?
I built this in 80 hours. What happens when it breaks? When requirements change? When I need to add features?
Will GenAI maintain the same productivity for iteration? Or does the multiplier only apply to greenfield development?
I don’t know. I’m about to find out.
Question 4: What’s the Quality Ceiling?
The code is good. But is it great?
Would a senior engineer look at this and see missed optimizations? Would a security expert find vulnerabilities I didn’t think to ask about?
Probably. But would they find enough to matter? I don’t know.
Question 5: What Did I Actually Do?
Here’s the question that keeps me up at night:
If GenAI wrote the code, what did I do?
I didn’t write the implementations. I described intent. I reviewed outputs. I tested integrations. I made architectural decisions. I validated against requirements.
Is that “engineering”? Or is it something else?
I think it’s still engineering. But it’s a different kind. Less about syntax. More about systems thinking. Less about implementation. More about intent.
But I’m not sure yet.
The Uncomfortable Implication
If these numbers hold—if the 48-64x multiplier is real—then most software development as we know it is over.
Not “evolving.” Not “shifting.” Over.
You cannot compete with a 50x efficiency gap. You can’t hire enough people. You can’t work long enough hours. You can’t optimize process hard enough.
50x isn’t a competitive advantage. It’s a different category of possible.
And if that’s true, then every company still building software the old way is burning money. Every team still doing manual implementation is wasting time. Every developer not using GenAI is competing in a dead category.
That sounds extreme. Maybe it is.
But look at the numbers. 80 hours vs. 18-24 months. $50k vs. $1.4M. One person vs. eight.
The gap is real.
What This Means (For Now)
I used to think GenAI was a productivity tool. A nice-to-have. Something that made coding a bit faster.
I don’t think that anymore.
GenAI isn’t a tool. It’s a category shift. Like moving from punch cards to high-level languages. Like moving from mainframes to cloud computing.
You don’t compete with a category shift. You adapt or you die.
Here’s where I’ve landed—for now:
Software development isn’t about writing code anymore. It’s about intent. About knowing what to build, why to build it, and how to validate that it works.
The implementation? That’s automated. Or near enough that the difference doesn’t matter.
The skill that matters is systems thinking. Understanding architecture. Knowing what to ask for. Being able to review generated code and spot the gaps.
The bottleneck is clarity. Can you describe what you want clearly enough for GenAI to build it? Can you validate that what got built is actually what you needed?
If yes, you can build anything. Alone. Fast. Cheap.
If no, all the developers in the world won’t help you.
The 48-64x multiplier is real. I’ve tested it. I’ve measured it. I’ve shipped it.
But I don’t know yet if it holds. If it’s reproducible. If it applies to maintenance and iteration. If it scales beyond solo developers.
I’m going to find out.
The Experiment Continues
This isn’t the end of the story. It’s the beginning.
I built a $2.5M platform in 80 hours. Now I need to prove it works. Ship it to clients. Generate revenue. Maintain it. Iterate it.
If the multiplier holds, I’ll have built a consulting practice faster and cheaper than anyone thought possible.
If it doesn’t, I’ll have an expensive lesson in why you shouldn’t trust early numbers.
Either way, I’ll write about it.
For now, though, here’s what I know:
80 hours. 401 files. 51 APIs. 48 migrations. $2.5M valuation.
The gap between what AI can do and what we think it can do is the biggest arbitrage opportunity in tech right now.
